The problem is that 45% of people leave a company because of a bad boss. <strong>What differentiates a leader from a boss?<\/strong><\/p>\n<p>Think of a time when you were happy and productive working in a team.<\/p>\n<p>It may be <strong>in the\u00a0workplace<\/strong>\u2014a\u00a0professional\u00a0department, <strong>a\u00a0scientific team<\/strong>, a\u00a0hospital or <strong>military unit<\/strong>; it can be a\u00a0<strong>sports club<\/strong>\u00a0such as a\u00a0group of runners; maybe it\u2019s an\u00a0<strong>educational, political, or volunteer project, or even a\u00a0family trip<\/strong>\u00a0that you have fond memories of.<\/p>\n<p><strong>Who made the\u00a0decisions<\/strong>?\u00a0How were\u00a0agreements reached?\u00a0How did you manage \\ different\u00a0opinions?\u00a0Why would you want to work with them again?\u00a0What was the secret to your\u00a0high performance?\u00a0<strong>Who played the leadership role<\/strong>?<\/p>\n<p>These are the questions <strong>I\u00a0have studied for 30 years<\/strong>,\u00a0applying\u00a0<strong>the science of psychology to the leadership of individuals and teams\u00a0in organizations<\/strong>.<\/p>\n<p>In this article, <strong>you will discover the 5 main differences\u00a0between bosses and leaders<\/strong>. If you keep reading, you will find out how much <strong>you<\/strong> act as a leader and how much <strong>your boss<\/strong> acts as a leader.<\/p>\n<p>But before getting there, let&#8217;s start with a\u00a0definition of leadership.<\/p>\n<h2><strong>What is Leadership?<\/strong><\/h2>\n<p><strong>\u00a0The formal definition<\/strong> of leadership\u00a0<strong>includes three elements<\/strong>:\u00a0the leader, the subordinates or followers, and the context.<\/p>\n<p>Leadership emerges at the\u00a0<strong>intersection\u00a0of these three elements<\/strong>.\u00a0Figure\u00a01\u00a0graphically represents this idea, known as the interactional model of leadership.<\/p>\n<p><img decoding=\"async\" class=\"aligncenter wp-image-9589\" src=\"https:\/\/www.margaritamayo.com\/wp-content\/uploads\/ElementsOfLeadership-300x217.png\" alt=\"elements of leadership\" width=\"400\" height=\"289\" srcset=\"https:\/\/www.margaritamayo.com\/wp-content\/uploads\/ElementsOfLeadership-300x217.png 300w, https:\/\/www.margaritamayo.com\/wp-content\/uploads\/ElementsOfLeadership-768x555.png 768w, https:\/\/www.margaritamayo.com\/wp-content\/uploads\/ElementsOfLeadership.png 1000w\" sizes=\"(max-width: 400px) 100vw, 400px\" \/>You will probably agree with me that there is no leader without followers.<\/p>\n<p>Leadership does not exist in a vacuum, but in a context that is rapidly changing. The old saying, \u201cThe only constant is change,\u201d is truer than ever.<\/p>\n<p>My definition? <strong>Leadership<\/strong>\u00a0is the ability to mobilize the hearts and minds of other people to achieve common goals. Goals that transcend personal interests (one&#8217;s own interest) to seek social welfare (keeping at heart the interest of the whole group or society).<\/p>\n<p>This definition encompasses the three fundamental aspects of leadership:<\/p>\n<ol>\n<li>The\u00a0<strong>leader<\/strong>.\u00a0As a leader, you <strong>influence<\/strong> others to coordinate collective efforts.\u00a0The essence of leadership is influence. Leaders, like you, are the glue of society; you serve as a coordinator for collective action.<\/li>\n<\/ol>\n<ol start=\"2\">\n<li><strong>Group\u00a0members<\/strong>who share your vision as a leader.\u00a0Thus, the vision of the leader must fit with the values \u200b\u200bof the group.\u00a0The leader represents and embodies these values.<\/li>\n<\/ol>\n<ol start=\"3\">\n<li>The\u00a0<strong>context<\/strong>.\u00a0Leaders do their work in a\u00a0changing social and cultural\u00a0We live in turbulent business times\u2014Volatile, Uncertain, Complex, and Ambiguous (known as a VUCA context).<\/li>\n<\/ol>\n<p>With this definition in mind, let\u00b4s see the differences between a boss and a leader.<\/p>\n<p>&#8220;<em>Leaders have much more to do with artists and scientists than with managers<\/em><em>.<\/em>&#8221;\u00a0\u2013\u00a0\u00a0<a href=\"https:\/\/en.wikipedia.org\/wiki\/Abraham_Zaleznik\">Abraham Zaleznik<\/a><\/p>\n<p>I quote <a href=\"https:\/\/hbr.org\/2004\/01\/managers-and-leaders-are-they-different\">Zaleznik<\/a> because he was the first to suggest this distinction, back in 1977. He observed a big difference between leading and managing that lies in their interpretation of order and chaos.<\/p>\n<p>Here are 5 differentiating characteristics between a leader and a boss.<\/p>\n<h2><strong>5 Characteristics That Distinguish a Leader vs. a Boss<\/strong><\/h2>\n<h3><\/h3>\n<h3><strong>1 \u2013 Bases of Power<\/strong><\/h3>\n<p>Where does power come from?<\/p>\n<p>There are <strong>two main sources\u00a0of power<\/strong>:<\/p>\n<ul>\n<li><strong>positional<\/strong>\u2013 based on your position in the hierarchy and chain of command.<\/li>\n<li><strong>personal<\/strong>\u2013 based on your own characteristics, such as knowledge, earned trust, vitality, and connections.<\/li>\n<\/ul>\n<p>This can be further divided into the 5 <a href=\"http:\/\/www.communicationcache.com\/uploads\/1\/0\/8\/8\/10887248\/the_bases_of_social_power_-_chapter_20_-_1959.pdf\">French &amp; Raven<\/a> sources of power:<\/p>\n<ul>\n<li>Positional: reward and coercive power<\/li>\n<li>Personal: expertise, referent, and connectional power<\/li>\n<\/ul>\n<p>When you act as a boss, you rely on your position\u2014your reward and coercive power. You use your ability to provide rewards like increasing your subordinate\u2019s salary, offering a promotion, or assigning development assignments or a bigger office. You can also use coercive power\u2014threatening and intimidating with firing, for example.<\/p>\n<p>A hierarchical and authoritarian boss focuses attention on micromanaging the process of when and how to do the work.\u00a0This creates a negative work environment where rules and bureaucracy prevail and it demotivates employees.<\/p>\n<p>Think about it! Your company can assign you the position of boss, but not leader.\u00a0You become a leader only when you earn the trust and respect of your team (personal power).<\/p>\n<p>Leadership has nothing to do with titles and everything to do with character.<\/p>\n<p>A true leader uses personal power\u2014expert, referent, and connectional.<\/p>\n<p><strong>Expert power<\/strong>: If you want to become a leader, earn the respect of your team with your knowledge and expertise.<\/p>\n<p><strong>Referent power<\/strong>: Build trust with your character through leading by example and inspiring your team with a purpose when you communicate the why.<\/p>\n<p><strong>Connectional power<\/strong>: Create collaborative relationships that promote collective growth.<\/p>\n<p><img decoding=\"async\" class=\"aligncenter wp-image-9591\" src=\"https:\/\/www.margaritamayo.com\/wp-content\/uploads\/positionalpower-300x209.png\" alt=\"Personal Power vs positional Power\" width=\"400\" height=\"279\" srcset=\"https:\/\/www.margaritamayo.com\/wp-content\/uploads\/positionalpower-300x209.png 300w, https:\/\/www.margaritamayo.com\/wp-content\/uploads\/positionalpower-768x535.png 768w, https:\/\/www.margaritamayo.com\/wp-content\/uploads\/positionalpower.png 1000w\" sizes=\"(max-width: 400px) 100vw, 400px\" \/>Figure\u00a02\u00a0graphically\u00a0represents the positional power of the boss versus the personal power of the leader with their teams.<\/p>\n<h3><\/h3>\n<h3><strong>2 \u2013 Influence Tactics<\/strong><\/h3>\n<p><strong>Leadership means influence<\/strong>.<\/p>\n<p>But there are two different, big ways to influence your team: hard and soft influence. Which one you\u2019re working with depends on how much your team internalizes your vision.<\/p>\n<p>Hard influence is normative. They do it because they feel obliged.<\/p>\n<p>Soft influence is internal. They do it because they believe in it.<\/p>\n<p>If you act like <strong>a\u00a0boss,\u00a0you influence others based on your authority using hard tactics like punishment, intimidation, threats<\/strong>.<\/p>\n<p>Using rewards to influence, like promising a promotion, is more effective but still your vision is not internalized. Your team will do what you say because of external benefits. In this case, the internal value of the task is lost.<\/p>\n<p>In contrast, <strong>when you act as a leader,\u00a0you influence others with participation and engagement<\/strong>. You show passion, appeal to their inner values. As a result, they feel part of your vision. You create a work environment where they feel comfortable sharing and expressing their opinions.<\/p>\n<h3><img decoding=\"async\" class=\"aligncenter wp-image-9593\" src=\"https:\/\/www.margaritamayo.com\/wp-content\/uploads\/boss-leader-300x217.png\" alt=\"leader vs Boss\" width=\"400\" height=\"289\" srcset=\"https:\/\/www.margaritamayo.com\/wp-content\/uploads\/boss-leader-300x217.png 300w, https:\/\/www.margaritamayo.com\/wp-content\/uploads\/boss-leader-768x555.png 768w, https:\/\/www.margaritamayo.com\/wp-content\/uploads\/boss-leader.png 1000w\" sizes=\"(max-width: 400px) 100vw, 400px\" \/><\/h3>\n<h3><\/h3>\n<h3><strong>3 \u2013 Orientation to Change: Adaptation vs. Innovation<\/strong><\/h3>\n<p>The\u00a0boss\u00a0accepts reality as it comes and therefore\u00a0focuses on problems with a rational and analytical attitude seeking <strong>adaptation<\/strong>. When you act as a boss, your priority is adaptation\u00a0over change. You like rules, regulations, etc.<\/p>\n<p>On the contrary,\u00a0the leader scrutinizes reality to anticipate change with <strong>innovation<\/strong><strong>.<\/strong>\u00a0When you act as a leader, you prefer innovation and the search for opportunities.<\/p>\n<p>The <strong>boss&#8217;s brain\u00a0directs its attention towards details<\/strong>. You are more likely to see the trees than the forest. You focus on compliance with rules and objectives. Your brain does not tolerate ambiguity well.<\/p>\n<p>Meanwhile, <strong>the\u00a0leader&#8217;s brain focuses attention on the big picture, searching for patterns of reality<\/strong>. Your intuitive brain as a leader is more likely to see the forest than the trees. You see future opportunities for growth, innovation, and improvement.<\/p>\n<p>Your brain works differently when you act as a boss than when you act as a leader.<\/p>\n<h3><\/h3>\n<h3><strong>4 \u2013 Attitudes Towards Goals: Short Term vs. Long Term<\/strong><\/h3>\n<p><strong>A boss looks for operational goals in the present and in the short term<\/strong>, without considering the repercussions in the medium or long term.\u00a0Therefore, a boss might go after goals that can be counterproductive in the future and not at all sustainable.<\/p>\n<p>If you want to be a true\u00a0leader, <strong>your attitude towards\u00a0goals must be long-term oriented<\/strong>. This implies accepting a certain degree of chaos that is inherent in situations of change.\u00a0You must leave your comfort zone and accept that situations get worse before they get better.<\/p>\n<p>Your tolerance for ambiguity is necessary to be able to innovate and take advantage of future opportunities.<\/p>\n<h3><\/h3>\n<h3><strong>5 \u2013 Relations with Others<\/strong><\/h3>\n<p>Managers seek\u00a0<strong>micro-control over subordinates through imposing or giving orders and instructions<\/strong>.\u00a0This does not mean that they do not get involved in activities with their teams. In fact, they feel comfortable participating in activities with their teams. This is a form of control.<\/p>\n<p>But what is interesting is that they try to keep a low level of <em>emotional <\/em>involvement with subordinates.\u00a0<strong>When you act as a boss, you prefer relationships based on formal roles and keep long-distance power<\/strong>.<\/p>\n<p>On the opposite side,\u00a0<strong>leaders relate to others through empathy<\/strong>\u2014you can put yourself in the other person\u00b4s shoes and feel for them. You view each subordinate as a unique individual and care about their personal and professional growth. Therefore,\u00a0<strong>they perform better, individually and collectively<\/strong>.<\/p>\n<p>If you want to be a leader, you must know how to &#8220;read&#8221; people from this emotional point of view.\u00a0And for this, you must enhance your skills in emotional intelligence.<\/p>\n<p>&nbsp;<\/p>\n<p><strong>So . . . How Can You Be a Leader?\u00a0What Does It Take to Be a Leader?<\/strong><\/p>\n<p>In\u00a0Table 1,\u00a0you can find an <strong>infographic<\/strong> summary of these 5 differences.<\/p>\n<p><img decoding=\"async\" class=\"alignnone wp-image-9624 size-full\" src=\"https:\/\/www.margaritamayo.com\/wp-content\/uploads\/bos-leader-en.gif\" alt=\"boss and leader\" width=\"881\" height=\"637\" \/><\/p>\n<p><strong>Unfortunately, the predominant style in our organizational ecosystem is hierarchical and pyramidal\u2014we find more bosses than leaders<\/strong>.<\/p>\n<p>Let\u00b4s be clear. A certain degree of managerial orientation is necessary to maintain the stability of the organization.\u00a0I do not deny that. However, <strong>being a boss with a transactional management style as the default is not effective and can even be counterproductive for managing people and teams in these current times of change<\/strong>.<\/p>\n<p>It is not an easy task. You have probably noticed that many managers (bosses) are threatened by the true leaders in the organization because the true leaders promote changes that can make bosses lose control and power.<\/p>\n<p>If you want to develop your authentic leadership, here I anticipate the 3 skills that you need to develop.\u00a0I will talk about them in a future article.<\/p>\n<ol>\n<li>Leaders create\u00a0<strong>emotional <\/strong>Passion and enthusiasm motivate people and inspire them to achieve goals.<\/li>\n<li>Leaders challenge the status quo with <strong>new ideas<\/strong>.\u00a0This cognitively oriented learning style stimulates\u00a0imagination, creativity, and innovation.<\/li>\n<li>Leaders <strong>build\u00a0relationships<\/strong> with othersto achieve great projects that transcend their own self-interests and benefit all.<\/li>\n<\/ol>\n<p>In the following post, I will give you examples of world-renowned leaders (and others who are not) and I will answer the question you are surely asking yourself:\u00a0Is a leader born or made?<\/p>\n<p>Now I run to the gym.\u00a0But\u00a0tell me about your experience with your bosses.
